Description

A hotel P&L can contain hundreds of numbers, but a good monthly review is not about explaining every line.

It is about finding the few movements that materially changed the business, understanding where those movements began, checking the evidence behind them, and deciding what management should do next.

In this practical course, I will show you a structured method for reviewing a hotel P&L using four simple passes:

FRAME → SEQUENCE → DIAGNOSE → DECIDE

You will learn how to establish the right review context before analysing a variance, how to read the statement in sequence rather than jumping directly to GOP, and how to distinguish the line where a financial effect appears from the operating driver that actually caused it.

We will work through The Granary, a synthetic hotel case created specifically for the course.

For example, Rooms Revenue in the case is exactly on budget at $610,313. At first glance, Rooms appears to be performing as expected.

But when we look beneath the headline, direct acquisition cost has increased from approximately $91,547 to $122,063. The hotel is spending about $30,516 more to generate the same gross Rooms Revenue, and Net RevPAR falls from approximately $111.56 to $105.00.

That is the type of management insight this course is designed to uncover.

We will also examine an F&B revenue shortfall, the related variable-cost relief, and how those movements ultimately reconcile to the hotel's GOP result.

The objective is not simply to calculate variances. It is to develop a repeatable management-review discipline:

What moved?
Where did it begin?
What evidence supports the driver?
What can management control?
Who owns the next action?
How will we know whether it worked?

By the end of the course, you should be able to take a monthly hotel P&L and move from financial result to a small number of evidence-based management decisions.

  • Separate evidence from assumption and determine whether a proposed explanation is Supported or whether further Evidence is Required.

  • Convert analysis into a management decision with an owner, lever, guardrail, metric, target/trigger and next review date.

  • Write a decision sentence and management commentary that can actually be tested at the following month's review.

  • Run a more focused monthly P&L meeting around a small number of material issues rather than explaining every red line.

The method you will use

Confirm what you are reviewing before explaining any variance.

Read the P&L in order and stop at the earliest material movement that explains what appears below it.

3. DIAGNOSE

Find the first operating driver, choose the appropriate denominator, and verify the supporting evidence.

4. DECIDE

Turn the diagnosis into a clear action, owner, guardrail, metric and review date.

Practical worked example

Throughout the course, you will use the Granary Hotel demonstration case to see how the method works in practice.

The case includes examples such as:

  • Same gross Rooms Revenue but a different channel mix

  • Higher direct acquisition costs

  • Lower Net RevPAR despite unchanged gross Rooms Revenue

  • F&B revenue below budget

  • Variable-cost relief as volume changes

  • Reconciliation of departmental movements into GOP
